The brief

Sportland was launching sports retail into Poland with no local ad history and a hard bar for profitable growth. Sports retail is one of the most price-sensitive ecommerce categories in Europe, which means paid media has to earn its ROAS from day one. The brief was to build the full launch loop, paid acquisition through to first-visit capture, so ad spend would produce repeatable revenue rather than one-shot orders.

How we launched

The paid stack ran across Google Shopping, Performance Max, and Meta prospecting, tuned to Poland-specific query and shopping behaviour rather than a cross-EU template. On the retention side, a welcome-series coupon flow was designed to catch first-visit traffic at the exact moment intent peaked. Every acquisition dollar therefore had two shots at conversion: the first click, and the follow-up sequence.

The account moved from 0 to 1,200+ monthly orders inside 4 months. ROAS held at 5.28 across a launch window that most sports-retail brands never clear.

The result

4 months from launch: 1,200+ monthly orders, ROAS 5.28 (a +468.54 percent lift), revenue +1,485.5 percent. The welcome-series flow contributed roughly 30 percent of transactions, which is the number that mattered most because it proved the launch loop was compounding rather than depending on paid alone. Sports retail with sustained ROAS above 5 in a new market is not a typical outcome, it is a full-funnel outcome.
